Amazon vs. Walmart: A Clash of philosophies

  • The Risk: By attempting to monopolize the agentic interface, Amazon forces the user to come to them. In a world where discovery begins on general-purpose generative AI platforms, Amazon risks being sidelined during the initial decision cycle.


2. Walmart’s Open Protocol

Walmart, in a bold strategic pivot, has chosen to throw the doors wide open. By joining open protocols (such as the Universal Commerce Protocol), they allow any external AI assistant to enter, search, compare, and execute purchases on their platform.


  • The Premise: Walmart is betting on ubiquity. If AI becomes our primary interface with the world, Walmart wants to be present wherever the user already is.

  • The Advantage: Historically, in the tech sector, "open" tends to outperform "closed" in the long run by facilitating a seamless flow of value.


From our technical perspective at TF Labs, Amazon’s strategy raises questions about long-term sustainability. If Rufus remains strictly a shopping assistant rather than an extension of the user’s broader digital life, Amazon could lose the "battle for the first click."

Relevance in the age of agents is not inherited through market position; it is maintained by ensuring value flows invisibly. If Amazon is not already developing a direct competitor to general-purpose AIs as an extension of Prime, their AI division may be underestimating the velocity of this shift.


The transition to agentic commerce is inevitable. Companies that succeed in making their platforms "readable" and "executable" for autonomous agents will lead the market. While Amazon bets on total control of the experience, Walmart is betting on total integration into the consumer's life.
